Following up on our [[December 2025 Onboarding Improvements|December 2025]] and [[January 2026 Hackathon|January 2026]] efforts, we're planning a third hackathon in late March to work on more of our onboarding tasks.

On Sunday March 22, 2026, we will hold a joint working session to improve both co-op's onboarding procedures. It will run from 9:30a ([https://everytimezone.com/s/62819b3f in your timezone]) to 11:30a Pacific

Signup here if you want a reminder of the event: https://luma.com/isxxidcf

=== Past Topics that could be expanded on: ===

==== Clarify Co-op Membership ====
Who do we want to join our co-op? How can we better communicate this?

(We made some progress on this in December - see new description on server about page and [[Main Page|wiki front page]])

==== Content Audit ====
What other public-facing surfaces do we have? Can we update them to be consistent with the blurb from the Co-op Membership track of work?

==== Improve Discovery ====
How can we improve discovery of social.coop? what is stopping us from being on <nowiki>http://joinmastodon.org/</nowiki>

==== Multiple language support ====
What would we like this to look like? how can we start down a path to supporting multiple languages?

=== Potential Topics that could be started: ===

==== Design Welcome ====
How could we best welcome people to our community? This is where we might brainstorm onboarding cohorts or mentors, or something else entirely!

==== Anything else folks want to work on! ====
Feel free to pitch other ideas that you want to work on with people!

=== Who is this session for: ===
Members of either co-op who wish to contribute to the documentation and improve the processes of onboarding.

Our top priority is the safety of each of our members and our community as a whole. We will not tolerate bigotry, including fascist, racist, misogynistic, homophobic, or transphobic content and will act swiftly and decisively to protect our members from abuse.
We would rather get "false alarms" than have Code of Conduct violations go unaddressed.

If you think someone is violating the Code of Conduct, please report them to the social.coop CWG Ops Team.
Our first priority is making sure everyone is safe. If necessary, we will:
: This may be proactive to deal with the item in order to not wait for the person to take care of it, or this may be necessary when the person will not voluntarily address the item
* Privately tell the violator(s) to knock it off, delete/redact posts on Mastodon/Loomio/in Matrix chat, or apologize
* Publicly tell the violator(s) to knock it off, delete/redact, or apologize
* Mute or block the violator(s)

We may delay an official response until we have dealt with the immediate situation.

Once we have an understanding of what's going on, we will make a decision and contact you. We will take your feedback into account, but the action we take is our responsibility. This might involve:

* Nothing (if we determine no violation occurred)
* A temporary ban
* A request to participate in mediation</code>

=== What do these actions mean? ===

==== Delete ====
If the user is a member of social.coop, the Delete function removes the specified posts from the Fediverse.

If the user is a member of another server, the Delete function makes the specified posts no longer visible to users on social.coop.

==== Limit ====
Limited accounts are only visible to social.coop accounts that already follow them or who look them up directly.

Limited accounts can still be transferred to other servers. Sometimes we will Limit accounts on social.coop rather than Suspend so that they can move their account.

==== Suspend ====
If the user is a member of social.coop, the Suspend function makes it so that they can't post or interact on Mastodon. Suspension is revertable within 30 days.

If the user is a member of another server, the Suspend function makes them no longer visible to users on social.coop. It appears that non-server members can be unsuspended at any time if the user still exists.

=== What's the Custom action? ===

==== Users from other servers ====

Following up on our [[December 2025 Onboarding Improvements|December 2025]] efforts, we're planning a second hackathon in late January to work on more of our onboarding tasks.

On Saturday Jan 24, 2026, we will hold a joint working session to improve both co-op's onboarding procedures. It will run from 9:30a ([https://everytimezone.com/s/18adc5da in your timezone]) to 11:30a Pacific

Signup here if you want a reminder of the event: [https://luma.com/04uq2wu6?tk=jlWVQa https://luma.com/04uq2wu6]

=== What do we hope to accomplish: ===

==== Clarify Co-op Membership ====
Who do we want to join our co-op? How can we better communicate this?

(We made some progress on this in December - see new description on server about page and [[Main Page|wiki front page]])

==== Content Audit ====
What other public-facing surfaces do we have? Can we update them to be consistent with the blurb from the Co-op Membership track of work?

==== Design Welcome ====
How could we best welcome people to our community? This is where we might brainstorm onboarding cohorts or mentors, or something else entirely!

==== Improve Discovery ====
How can we improve discovery of social.coop? what is stopping us from being on <nowiki>http://joinmastodon.org/</nowiki>

==== Anything else folks want to work on! ====
Feel free to pitch other ideas that you want to work on with people!

=== Who is this session for: ===
Members of either co-op who wish to contribute to the documentation and improve the processes of onboarding.

=== Outcome: ===
We wound up in 3 breakout rooms that worked on improving the onboarding experience, supporting multiple languages, and exploring tech we are using for sign-on (keycloak) and would like to try out (bonfire).

The onboarding experience group updated the co-op description on Loomio, and changed the default mastodon cover art (a step toward making us visible on joinmastodon)

Ansate: add zulip as a working group communication method

Social.coop's official governance takes place mainly on its [https://www.loomio.org/socialcoop/ Loomio space]. Anything that folks want to share with the entire community, or make open to discussion by the community should go on Loomio. To manage day to day operations, the community empowers some members to participate in working groups. As of mid-2025, the working groups have started using Zulip to coordinate those day to day operations. We are still discussing the best way to allow Zulip access, but for now: anyone who is interested in the working groups and the nitty gritty of the operations is welcome to ask a working group member for a Zulip invite.

The various working groups use [[Calendars|shared calendars]] on [[May First Movement Technology|May First]] to organize meetings.

We have recently started compiling an [[Operations Q&A]] page to answer questions from other instance admins.

== Working Groups ==

* [[Community Working Group]] - moderation, and anything concerning members and outreach.
* [[Finance Working Group]] - payments, budgeting, fundraising, and related planning.
* [[Legal Working Group]] (currently dormant) - oversight on legal matters
* [[Tech Working Group]] - all things hosting, site maintenance, and development.
* [[Organizing Circle]] - new in 2024! Aims to coordinate the work of working groups and ops teams, providing a space for ongoing strategic conversation and facilitating greater member participation in both operations and governance. Each other working group sends one member to be part of the Organizing Circle.

Working groups (and their affiliated ops teams) are elected from and accountable to the membership, to execute the roles and responsibilities needed to keep social.coop running. They have greater administration access than would be afforded general membership, but work according to policies provided by their corresponding working group.

The groups are self-managed. Some are paid with stipends, while others volunteer.

* [https://www.loomio.org/p/eoZSHn7p/creation-of-admin-ops-teams The proposal to create admin op teams itself], and
* The [https://www.loomio.org/d/URY9AKci/creation-of-admin-ops-teams related discussion thread].

As a general principle rather than a strict rule: in order to mitigate either burnout, or power accruing through the development of specialized knowledge, the rotation of team members is sought, along with a mutual education approach in which people who have the skills needed for the operations train their replacements.

== Budget ==
Starting in 2024, Social.coop has an annual budget for the full organization.
We primarily provide a member-moderated Mastodon server for microblogging on the Fediverse, but we a have a variety of additional services for members and tools for coordinating within the coop.

We are also a community. Our values include: honesty, openness, social responsibility, and caring for others. We celebrate diversity and do not tolerate bigotry or prejudice. Members contribute funds and volunteer labor to set our community policies, steward our data, and manage our shared technologies. As well as maintaining the current services, members can be part of experiments with new social media platforms and tools such as Bonfire.

[[Social.coop]] was founded in 2017 in the wake of the [https://buytwitter.org/ BuyTwitter] campaign. Since then, we have worked toward the goal of placing ever more of our online social lives under good cooperative governance. To get a sense of how we operate, or to start your own fediverse cooperative, see our guide on "[[How to Make the Fediverse Your Own]]."
** coordinates efforts between the working groups and catches anything that does not cleanly fall into work group domains.
* [[Community Working Group]] (CWG)
** moderates our Mastodon instance, coordinates with other instances, and looks for ways to build intra-social.coop community. This group generally maintains a budget for moderator stipends.
* [[Tech Working Group]] (TWG)
** maintains our instances and generally tends our tech stack. This group generally maintains a budget for tech services.
* [[Legal Working Group]] (LWG)
** mitigates legal risk to our volunteers and organization. This group will maintain a budget for legal and professional consultations.
* [[Finance Working Group]] (FWG)
** Finance Working Group issues reimbursements to cover expenses as well as develops annual spending and budgeting reports.

== Common questions ==
1. Are there any coop jobs available to me? How do I find out about those?

There are a number of working groups involved in the [[Operations]] of the coop - check them out at that link. We intend to rotate in members regularly to prevent burnout, so please reach out to any group you are interested in participating in.

2. How do I ask a meta-question about the server or propose a change to Social.coop policy?

Great question! [[When and how to use Threads, Polls, and Proposals]]

3. Where does all the money go?

Our [https://www.loomio.com/d/xqw7FtUT/toward-an-annual-budget budget] was outlined and discussed in [[Loomio]]. As of writing, less than a 1/3 of funds go to stipends for various [[Operations]] groups, a little less than that is contributed to allied cooperative and technology projects (determined by the [[Finance Working Group]] .) The rest is split between reserves and hosting the server, paying for [[Loomio]], [[Meet.coop]], and other [[Platforms]].

4. Is this instance based in the US or somewhere else?

Our [[Platforms]] page says our hosting is [[wikipedia:Hetzner|Hetzner]], which appears to be based in Germany.

5. What's the Matrix chat thing and should I be on that?

[[Matrix]] is an open chat network, where we have a few rooms that you might be interested in. In particular, the Open Chatroom hosts a small amount of meta talk about the coop, and the tech chat is probably where to go if the server is down and you want to see what is happening.[[File:Organizational map of social.coop.png|thumb|alt=An organizational map of social.coop|An organizational map of social.coop]]

Greetings!

Thanks for joining us! I want to welcome you to our community at Social.coop and to let you know that your application for membership has been approved! We're so glad you're here.

Social.coop is pioneering the process of participatory democratic ownership of platform coops and you have the power to shape the future of our platform and organization.

To set up your account on the Social.coop Mastodon, click this link. Once your account is set up, you’ll automatically be following the @Social.coop admin account. For your first toot, please write an introduction post that includes #introduction and any other hashtags of things that interest you.

Then, if you have not already, please set up your subscription payment on OpenCollective via this link. The fee is sliding scale $1-10/month, and setting up payments on an annual rather than monthly cycle saves our co-op a bit in terms of transaction fees.

Social.coop is a member of Meet.coop, the cooperative online meeting service. Get a free account via this link.

Our instance is democratically governed by its members, which now includes you! To be an effective co-operative, it's important that members participate in its governance by generally keeping informed on the goings-on and strategic direction of social.coop.

To participate in governance, please request to join the members' Loomio group via this link.

Note: when you register on Loomio, please include your Social.coop username in the title so we can recognize you as a member (see Instructions).

You’re getting this email from me because I’m the member of the Community Working Group Operations Team who is on-call this week.

Feel free to follow up with me if you have any issues. You can reach me by mentioning or direct messaging me on Social.coop at @handle and by replying to this email.

In Solidarity!

====== How is the work organized for the administration and moderation of the server, compared to the amount of users? ======
As of August 2025, we have about 460 active users. About 15 volunteers attempt to keep up with them all.

====== Do you have or need a specific organizational structure? ======
We have a handful of Working Groups, described on our [[Operations]] page.

There are currently approximately

CWG - 4 members

TWG - 3 members

FWG - 2 members

LWG - 0 members

OC - 4 members, plus representatives from the working groups

Moderation is handled by the Community Working Group Ops Team: <nowiki>https://wiki.social.coop/wiki/Community_Working_Group_Ops_Team</nowiki>

====== Do you have regular meetings of the moderating team? ======
The Community Working Group meets every month.

====== How / By whom are the complaints/reports handled? ======
See both [[Reporting guide]] for the member-facing guide and [[Federation abuse policy]] for the actions that a moderator may take in response to report.

====== How many people-hours per week are needed? ======
See the section on the Community Ops Team Members Role: [[Community Working Group Ops Team]]

Each Moderation shift is 1 week, and the notes accurately show that the time spent varies greatly by the number of reports received. It can be as little as less than an hour/week or several hours if there are difficult reports or a spam wave.

====== Are there a lot of reports? ======
In the week of August 19-26 2025, we received 8 reports, 2 of which were reports by members of other servers about members of other servers. The other 6 were by members of our server, but about the behavior of members of other servers. Reports ABOUT members of our server are rare, but require a lot more thought and effort to handle.

====== How are the decision about moderation taken? ======
Generally, the oncall moderator relies on their own judgement (and refers to [[Federation abuse policy]] ) to handle most reports, but the rest of the Community Working Group is available (we have used Mastodon Private Messages in the past, and are currently experimenting with Zulip for this additional conversation) to discuss how to respond to a report.

====== How do you dispatch the tasks among the volunteers? ======
We try to have 4 or 5 active members of the Ops team so that the week-long shifts are spread out a bit. Whoever is on-call that shift makes an attempt to handle everything that comes in: reports, new member applications, etc.

====== Concerning federation, which policy do you apply? ======
Here is our [[Federation abuse policy]]

This covers both how we try to handle complaints against individuals and how and when we take action against instances.

=== Introduction ===
Whether you're new to social.coop or have been here awhile, you may have questions about how proposals and decisions are made. If you have ideas for things you'd like to see happen on the instance, changes or modifications, how and whom do you ask about that? If you have a proposal you'd like to put forth to all the instance members, what's the best process for doing that? This document aims to answer these questions and provide a guide.

Throughout this document we'll be using the example of a user who wants to make the change of increasing the post character limit.

=== Threads ===
To start a discussion or find out what others think about a topic, you can create a new thread. [link] (You may want to search for existing threads on the same topic, in case it has already been discussed. If it's been a bit (more than a month or so), you will want to start a new thread, but you will want to link to existing threads on the topic in the context field of yours. You may also take inspiration for tags from other threads!) You can use a thread to ask a question, too.

Here's a walk through of how to create a Thread:

# From the [https://www.loomio.com/g/ibncxoDR/polls Loomio social coop page] scroll down to the middle of the page, right past the wiki link, you should see a set of tabs including Threads and Decisions
# Click Threads - choose the Blank Template, unless we have put in some more interesting ones by then!
# Fill in the Title, Tags (optional), Context (the body of the thread - start a conversation!)
# Hit the "Start Thread" button! You will get email updates on your thread.

=== Polls ===
Sometimes you want to ask something that has a specific answer, yes/no, one of a number of choices, or allocated across a number of options.

To find out how others feel, you can also use a poll. Loomio has various types of polls: Simple, Score, Dot, and Ranked Choice.

# From the [https://www.loomio.com/g/ibncxoDR/polls Loomio social coop page] scroll down to the middle of the page, right past the wiki link, you should see a set of tabs including Threads and Decisions
# Click Decisions. Click the Poll button type. (Above the list of proposal template types.)
# Choose the type of Poll from the options listed
## Simple Poll (find the most popular option)
## Score Poll (measure the degree of support for each option)
## Dot Poll (allocate a budget of points to reveal priorities)
## Ranked Choice (understand the ordered preference of options)
# This will give you a template you can fill in, that asks:
## What is this poll about? (Example: "The character limit on posts")
## Why is this important? (Example: "Some people want more space to write their entire thought and not need to break into threads as often")
## What are you asking people to do? (Example: "I would like people to indicate whether they want to raise the character limit or keep it the same")
## Click the "Add an Option" button to add as many options as you wish.
### each option has a "Option name" and a "Meaning" field
# You might want to increase the discussion time from the default of 3 days, but as 3 days is the default that's fine too.
# Leave it set to "Anyone in the Group" can vote, and "Notify everyone when proposal starts"

=== Proposals ===
As a member of Social.Coop you can shape our policies and practices. One way to do that is to make a proposal, using Loomio. But how? If you are new to Loomio, it may be confusing.

Here's the relevant section of the [[bylaws]]:

"Members may operate on their own initiative based on pre-established policy (areas of activity, scope of working groups, terms of service, codes of conduct, moderation policies, etc.), but any new issue that affects other members should be brought before the appropriate working group, and any policy changes must be brought before the full group before implementation. Working groups are encouraged to make proposals among themselves to determine consensus and operate within their scope of responsibility, but only proposals passed by the full group may be considered binding for Social.coop. Any member may make a proposal to the full group, though it is encouraged to first discuss matters within the appropriate working group." - from [[bylaws]]

Social.coop has several working groups: [[Tech Working Group|Tech]], [[Community Working Group|Community]], [[Finance Working Group|Finance]], [[Legal Working Group|Legal]], and an [[Organizing Circle]] that coordinates and supports their work. (The Community Working Group also has an Ops Team that handles registration and moderation.) If you have an idea about a tech issue, you may want to contact members of the Tech Working Group. If your idea is about moderation policy, you can reach out to the [[Community Working Group Ops Team|Community Working Groups Ops Team]], etc. (how does one do this? Tech is in a [[Matrix]] chat) - if not sure take it to the Organizing Circle. (You might think that contacting @admin@social.coop would be a good first step, but it is seldom monitored, and more often used just for announcements, so please contact working group members instead!)

It's not mandatory to go through the working groups, but it is encouraged. If you have something to propose, you can raise it directly with the members of Social.Coop. Here's how:

If you are not sure exactly what you want to propose, you can start a thread for discussion or do a poll to see what people think. This is often a good way to start out. If you are ready to make a proposal you'll want to use our Make a Bylaws-Compatible Proposal template.

If you make a proposal, ideally, you will take responsibility for stewarding it to conclusion and reporting the result. If that's not possible, please try to find a person or working group to take over the communications about the proposal.

==== Bylaws Compatible proposal ====

=== Introduction ===

=== Threads ===

=== Polls ===

=== Proposals ===

Tech is in a matrix chat, we link to ) - if not sure take it to the Organizing Circle. You can find members of the OC here [link] (You might think that contacting @admin@social.coop would be a good first step, but it is seldom monitored, and more often used just for announcements, so please contact working group members instead!)

==== Bylaws Compatible proposal ====
Once you have done a Sense Check Decision, a Thread, or a Poll to understand more about how the community feels about your topic, it is probably time to put in a full proposal.
Here's a walk through of how to create a Social.coop bylaws compatible proposal:

# From the [https://www.loomio.com/g/ibncxoDR/polls Loomio social coop page] scroll down to the middle of the page, right past the wiki link, you should see a set of tabs including Threads and Decisions
# Click Decisions! it will show you a list of template types, choose the "Social.coop bylaws compatible proposal" proposal type.
# It will ask you to fill in: Title, Tags (optional), and Details (the body of your proposal)
# You might want to increase the discussion time from the default of 6 days, but as 6 days is the default that's fine too.
# Leave it set to "Anyone in the Group" can vote, and "Notify everyone when proposal starts"

==== '''Sense Check''' ====
If you want to get a sense of how people are feeling about your proposal, without having a formal vote, you can use a Sense Check.

Here's how:

# From the Loomio social coop page, <nowiki>https://www.loomio.com/g/ibncxoDR/polls</nowiki>, scroll down to the middle of the page, right past the wiki link, you should see a set of tabs including Threads and Decisions
# Click Decisions! it will show you a list of template types, choose the "sense check" proposal type.
# This will give you a template you can fill in, that asks:
## What are you proposing? (Example: "Increase the character limit on posts")
## Why is this important? (Example: "It helps people write their entire thought and not need to break into threads as often")
## What are you asking people to do? (Example: "I would like the Tech Working Group to do whatever is necessary to increase the character limit")
# You might want to increase the discussion time from the default of 3 days, but as 3 days is the default that's fine too.
# Leave it set to "Anyone in the Group" can vote, and "Notify everyone when proposal starts"

== Common questions ==

New to the Fediverse? Check out the [[Social.coop guide to Mastodon]].
== Common questions ==

The social.coop instance is moderated by a rotating member of the [[Community Working Group Ops Team]] "On Call" shifts run from Sunday at 12pm GMT to 11:59am GMT the following Sunday.

== Key Responsibilities ==

* Review reports made through the Mastodon platform ASAP, and decide on a course of action guided by our [[Code of conduct]], [[Federation abuse policy]], and [[Reporting guide]]. Contact the person who made the report to let them know the action taken or ask follow-up questions.

* Decisions to silence or suspend instances should be posted to [[Defederation of instances]]

* If a case feels ambiguous enough that you don't feel comfortable acting alone on it, DM your fellow Ops Team members to discuss.

* Toot announcements and welcomes from the official account, and respond to inquiries. The account should be checked for messages, and at least one announcement/post should be made from it, at least once per week.

* Check for new applications and on-board new members regularly to the Mastodon instance, Loomio, and Meet.Coop.

* At the end of your week, if there are any outstanding issues, message the next on-call person to provide context.

== Compensation ==

Compensation numbers can be found on the [[Community Working Group Ops Team]] page.

Submit your shift info to the spreadsheet linked in the [https://www.loomio.com/socialcoop-community-wg-operations-team/ CWG Ops Team Loomio group's description] prior to the monthly call, and compensation for the previous month will be reviewed and approved during the monthly call.

Once it is approved, you may submit an invoice to our [https://opencollective.com/socialcoop Open Collective].
== Submitting an Invoice ==

Get started by using our [https://cloud.disroot.org/s/9RGXZ26jYeTPeeC Invoice template]
The various working groups use [[Calendars|shared calendars]] on [[May First Movement Technology|May First]] to organize meetings.
== Working Groups ==

As a general principle rather than a strict rule: in order to mitigate either burnout, or power accruing through the development of specialized knowledge, the rotation of team members is sought, along with a mutual education approach in which people who have the skills needed for the operations train their replacements.
